Hideo Kojima Reveals Why Sony Dropped Physint

Hideo Kojima has revealed new details about the surprise decision by Sony to stop funding his upcoming espionage game, Physint, saying the news left him shocked and immediately concerned about the future of his independent studio.

The Japanese game director discussed the decision in a recent interview after Sony unexpectedly ended its involvement with the project. Xbox has since stepped in as the new publishing partner, allowing development to continue.

For Kojima, however, the issue was much bigger than a change in publisher. His studio employs nearly 200 people, and he said losing the agreement with Sony created an immediate financial concern.

Hideo Kojima Physint Shock Came in June

According to Kojima, the break with Sony began during a Zoom meeting in mid-June.

The decision came as a surprise because Sony had publicly announced its partnership with Kojima Productions for Physint in 2024. The game was presented as Kojima’s return to the action-espionage genre that made his name through the Metal Gear franchise.

Kojima said he initially struggled to process what Sony had told him. Rather than becoming angry, however, he immediately began thinking about what could be done to save the project and protect his employees.

Shinji Hirano, president of Kojima Productions, recalled that Kojima returned to work almost immediately after receiving the news.

That response reflected the urgency facing the studio. Kojima explained that an independent company can be vulnerable when a major funding agreement disappears.

Sony’s Decision Put the Studio Under Pressure

The Sony relationship had been important to Kojima Productions since the studio was founded in 2015.

Following his departure from Konami, Kojima established his independent company and partnered with Sony. That collaboration produced Death Stranding in 2019 and Death Stranding 2: On the Beach in 2025.

Physint was supposed to continue that relationship.

Instead, Sony decided to step away. Bloomberg previously reported that concerns surrounding the project’s budget, potential profitability, deadlines and exclusivity played a role in the decision. The report also said Sony had concerns about the commercial performance of Kojima’s previous games.

Kojima Productions has pushed back against speculation surrounding the decision, asking fans to treat claims about the company’s finances and the reasons behind the change with skepticism. The studio said it remains healthy and profitable and that development of Physint is continuing.

Xbox Steps In to Save Physint

After Sony withdrew, Kojima Productions spent roughly three months searching for another partner.

Kojima said he spoke with several potential publishers before approaching Microsoft and Xbox. The companies already had a relationship through another Kojima project, the horror game OD.

Xbox ultimately agreed to publish Physint.

The move represents a significant change for a project that was originally closely associated with PlayStation. Xbox described the partnership as an expansion of its existing relationship with Kojima Productions.

For Kojima, the agreement meant the game could remain alive rather than being abandoned after years of preparation.

Hideo Kojima Still Has a Strong Sony Connection

Despite the abrupt business change, Kojima said he does not consider his relationship with Sony to be a personal dispute.

He pointed to his long history with the company and his continuing affection for Sony products. Kojima has worked with Sony for years and said the company’s decision did not erase that relationship.

Sony has also described the split as an amicable business decision, saying it continues to admire Kojima’s creative vision and expects to maintain a relationship with his independent studio.

That distinction is important because the change could easily have been interpreted as a complete break between Kojima and PlayStation.

Kojima’s comments suggest something more complicated: a major publishing agreement ended, but the personal and professional relationship may continue.

Physint Is a Major Career Project

Physint also carries unusual significance for Kojima.

The director has described the project as a major milestone in his career. Kojima Productions is celebrating its 10th anniversary, while Kojima himself marks four decades of working in video games.

The project is also designed to return him to action espionage, a genre closely associated with his earlier work.

However, Physint is not another Metal Gear game. That franchise remains owned by Konami, meaning Kojima cannot simply continue the series under his independent company.

Instead, Physint represents his attempt to create a new espionage property.

The project already has an international cast, including Bill SkarsgΓ₯rd, Charlee Fraser, Don Lee and Minami Hamabe. Kojima recently described the game as the culmination of more than 40 years of his career.

What Happens to Physint Now?

The immediate priority is keeping development moving under Xbox.

The project’s future platform plans are less clear than they were when Sony was involved. Kojima has indicated that questions about whether Physint will appear on PlayStation are now largely a matter for Xbox and its publishing strategy.

That uncertainty adds another layer to an already unusual industry story.

For now, though, the central message from Kojima Productions is straightforward: Physint has not been canceled.

The project survived a sudden change in financial backing, a search for a new publisher and a major shift in its business relationship.

Kojima’s reaction also illustrates the risks faced by independent studios working on expensive, long-term projects. Even one unexpected decision from a major publisher can force a company to reconsider its future almost overnight.

For Physint, the story has changed dramatically. What began as a major PlayStation-backed Kojima project is now moving forward with Xbox. And after the shock of Sony’s decision, Kojima appears determined to make sure the game reaches the finish line.
